Had this at SFO. Flight was full, GA kept announcing "We need to gate check XX more bags." Started somewhere in the neighborhood of 25, last I heard they needed 4, and I saw them take at least 2 off that people had carried on that didn't fit.

AFAIK they were offering the gate checks for free.
