Can you clarify here - did you have all 5 pax on one PNR last year with waitlisted upgrades - and they cleared in advance one at a time from that PNR? (I didnt think that could happen.) Or did you get 4 upgrades at the gate? (It would be surprising that your GM family members would have cleared at the gate.)
I have almost always ended up with multiple PNR's for my family. Reservations has always put all of us in E+ together, though this is subject to change any time there is a schedule change (requiring vigilant checking of the reservations). Also, in IROPS, GS has always handled us together despite being on multiple PNRs.
I think that multiple PNR's are the best way to go if you are looking for upgrades. It just requires additional effort to monitor mutiple reservations, especially when they don't always show up in the "My Reservations" screen.
