I would not upgrade outside of meal times, nor for short hops eg. SYD-BNE. Then again I have done one just because I wanted to cheer myself up after a disasterous week.
Points upgrades can be confirmed if there is award seat availability.
On departure upgrades can also be done at the QP or J Lounge if there is availability.
