You don't have to be on the same PNR. As an SE (or E), you can call in and ask them to cross-reference (or some other technical terms) your PNR with your friends' PNRs and they should be able to take those seats. But again, I don't know if there is any limit on the number of people. I've done this for 3 other guys traveling with me but on different PNRs.
If the option is done correctly, only those on the same PNR will be accommodated as plainly stated.
All other outcomes are the result of human error and attempted (though out-of-policy) goodwill.
