It is the age old conundrum though. If passengers know that cheap upgrades are going to be available on the day of the flight, why would they buy the expensive tickets in advance?

Yes I have given this more thought over the years than it deserves ! I suppose if a) someone else is paying b) you want to be sure of getting that UC seat.
But as a biz model it doesnt work as most people would wait and see then there would be a real bun fight at the airport.
The one thing VS could do that would improve things is allow an upgrade waitlist (like the US carrers do) and also if you plans change refund your miles if you upgraded and the flight you take doe snot have the upgrade available. That seems a bit unfair.
