I can understand being upset, having had it happen to me more then once. You don't say when you upgraded to 1st using the VIPOW - time of booking of the night of the flight. I'm not sure it would matter, however if the seat was given the night of the flight I could see a request to either move back to Business given the full business class fare with the VIPOW returned. Bottom line is, AA makes no promise on equipment, and frankly they did a good job just makeing a change in planes in so little time and they got you there close to when expected. Not what you wanted to hear, I just don't think AA was to far off on this one.
