I had success calling Delta. On PHX-ATL-FCO-JFK-PHX, the layover was made significantly longer so they allowed me to route through ATL on the way back even though the inventory within the same award level wasn't available. No additional charge. Good luck as I hope they would let you change with the shorter layover.
