Not sure what kind of fare the OP bought, but it might be worth paying the change fee and flying JKF-SFO instead on PS. The early morning flight has plenty of confirmable upgrade seats available now.
Very true, I have switch from flying EWR/SFO due to the difficult upgrade situation. JFK/SFO has been working much better.
