On an AC flight once, Mom got the upgrade at the gate (using a cert). When she was seated though, just before the door closed she was told to vacate the seat and move back to Y. Some other guy boarded and took the seat.

I suppose some (SE?) paid J took that seat, but a last minute upgrade followed by a last second downgrade did not exactly create warm fuzzy feelings towards AC on that day.
