What I think you are missing is that it is only 3-class 767s that are being converted.
UA has a number of 2-class 767s (the "domestic" or "US" version; Y starts at Row 10 on these); they are
not being converted to 3-class aircraft* and
not being upgraded. My quick look at 767s being used on DEN-SFO look like 2-class planes.
* Y in old 3-class 767s started at Row 15. Y in new 3-class 767s starts at Row 19.
