I loved the old America West and Northwest Airlines check-in process that would offer the first pax to check-in the option of upgrading for X dollars.
Virgin America does this at the gate as well... many times I hear them on the PA saying "We have 2 seats left in first class. If you would like to upgrade please come to the counter... the cost is $x - depending on the length of the flight". And their 1st class is really nice... IMO the best in NA for NA travel.
