I've had this happen to me any number of times- seats left until very late and we're #1/2 on the list...and they disappear. Sure I would have preferred the upgrade, but I always figure that somebody bought a last minute ticket, or your Airpass thing or something. Hard to get miffed when things go according to the rules, IMO.
