are they selling upgrades only at counter or online as well? Recently, I've been noticing my upgrades not clearing until 10 mins before flight.

My first SEATAC bus gate today -- D6. A ramp from D6 to bus, ~5 min ride to aircraft. We boarded the plane from the rear. added ~20 mins to boarding process, i am sure it will get better.
