Seychelles-Doha last month. Was upgraded at the gate as an RJ Sapphire. The flight was really full in Y and quite empty in J.

2 times in my 7 years flying with QR. Silver member since 2017.
First time was QR5942 in December 2018, it wasn't operate by QR, but QR is the one who sell the tickets. The flight was actually operate by BA with a 789.
I believe most customers flying between DOH-LHR purchase their tickets through QR. As QR doesn't sell Premium Economy tickets, there is a high chance that Economy class in this flight is oversold. I was one of 39 customers get bumped up to premium economy cabin during check in in LHR T5. Fare class was Q. (Sorry if it's a bit off topic)
Second time was QR815 HKG-DOH in April 2019, got OP upgrade at gate. It was the end of the easter holiday, and it was my first time tried out Q Suite. Fare class was N.

Probably because I am using the student club discount from 2020, I haven't got any op upgrade since then. Even though I purchased fare class V tickets.

Last Thursday there might be 9 lucky people with an op up!!!

asked for an upgrade at check in - answer: there are 10 available seats in business but they dont sell upgrades because they want see how many people will check in an prefer to do op ups, unfortunately flew with my kids and were not upgradedupgrade at online check in was about 530 EUR

fun fact on my side - two weeks ago checked the seat availability and it looked like no sold seats dont know at which time Qatar is selling the seats.

2017 - Was trying to upgrade SYD DOH from J to F using QCredits that were to expire. Kept being told by QR that it won't be possible.

At check in, asked again, and the agent said "Don't know how we can upgrade you beyond F". She had not told me that I'd gotten an operational upgrade.

QCredits went to waste

My friend got upgraded a few weeks ago on MUC-DOH because of full Y. He is Finnair Gold and ticket was booked with QR Avios.

Years ago was in J on GRU-DOH that saw ~10 Y-J op-ups having been oversold by ~20 in Y.

Feb 2018: upgraded from Economy (N) to business on both ARN-DOH and DOH-HAN. On the latter flight, business must have been 70% op ups. At the time I had oneworld sapphire through Cathay.
Nov 2023: upgraded from Economy (O) to business on HKG-DOH. I think I may have been the only op up as the business cabin was full on expertflyer the day before departure. Currently have gold with QR.

On the outbound DOH-HKG I was able to select a premium economy seat for free as QR is using ex-Cathay 777's on the route.

Between all of these, I've managed some sort of upgrade on 40% of all economy sectors I've booked with Qatar. Not bad!
