Equipment changes
 
How close to departure do these normally happen?

Is it literally last minute ie t-3 or does it happen sooner? Must be a pain to re allocate pax

I had an equipment change at around T-1 on a DXB-DOH flight. In this case it worked out better: A330 replaced by a 777. For me it meant an upgrade in seat from 330 reclining F to skycruiser.
