Happened to me as well - I had been checking upgrade availability for my HEL-LHR flight for a while, suddenly rather close to the flight (maybe 1-2 weeks before) there was 9+ availability. Checked again a few hours later and they were all gone. Should have grabbed one immediately.
I had the same around Christmas for my LHR-HEL-LHR. CS said there was a number of elites on waitlist, but then a few days before departure there suddenly was an upgrade option on the app. Which disappeared later that day. On the return leg I was keeping an eye on this, and the same thing happened - it appeared on the app for a short moment a day or so before departure. Then nothing until I got to the gate, and there it was again (a bit too late at that pointt). Weird.
