Back in Germany checked the M6M account and it stated LHI40U (-40K miles), dated 19.11. Plus a booking LHI40U (+40K) on 20.11.
Was I still boarding too early? Were they too lazy to find me on the plane?

This is normal procedure and it does not mean that your upgrade cleared.
The miles are deducted the moment you request the upgrade (I guess to prevent you from requesting multiple upgrades against the same 40 or 50k on your account). Then, if the upgrade does not clear, they credit the miles back.
Had that a couple of times (on a rare occassion when it didn't clear for me).
