To the OP: I am Plat on AA and travel frequently between LAX and JFK. AA almost never shows upgrade availability on these flights and rarely upgrades anyone until the day of the flight.
I'd say I get upgraded about 50% of the time at the airport. I don't know whether or not the same holds true for SFO, but AA clearly holds the business and first class seats between LAX and JFK for paying customers until the last minute.

I almost always use miles+copay or BusinessExtrAA certs to upgrade in advance on SFO<>JFK flights, unless I'm already using an eVIP on an international trip. It's usually difficult to score upgrades as a freebie on this route.

I had two friends go on 16 yesterday from sfo-jfk. Neither one cleared. May be a tough route. Also, I noticed that first only had 8 seats instead of 10. Looking at seat maps, there are a few 8 seat first planes around. Maybe its the same plane with inoperable seats??

Can you provide examples of flights with only 8 F seats?

Given we can't see historical seat maps, do you have any examples of future flights in which there are only 8 seats?
Like UA, upgrading AA out of SFO is very difficult. For a chance, purchase your tickets in as advance as possible and avoid peak business hours, which are Sunday evenings, Monday mornings, Thursdays and Fridays.
AA did a similar seasonal adjustment as they did last year by cutting down the SFO-JFK frequency from 5 to 4. Because people are rebooked, it means more competition for upgrades.
In the spring, AA will be bringing back its 5th JFK frequency and 11th DFW frequency, so it should be better then.
Just watching flt #16 today, they cleared 6 upgrades to BC at the 5 hour mark.
I am on Flt#20.
It doesn't matter what they did on AA16 today. On your flight, there's only one J seat left. So unless you've already been upgraded, you had better hope that you're on the top of the list, or that some passengers get stuck in traffic!
